How to find your first 100 customers - A Field Guide

Hi friends,

I have been sharing snippets of this advice here and there, so I thought about writing this all down in one post I can direct people to.


Create your ideal customer profile.

Locate clusters of that profile in groups of at least 20 - 30 each.

Split them according to the number of steps you have till payment (or trial or whatever you are trying to convert to).

With each group, test one step and iterate till you reach 40% conversions.

Let the group cool off before you test on them again.

Once you have a steady amount of paying customers, focus on finding who would be extremely sad if your product stopped existing and then find more of them in the wild in clusters and repeat from step 2.

Detailed explanation

For any product to succeed, it needs to find at least 100 paying users fast, ideally within a month of launch.

Most products fail because they get a small trickle of customers, maybe 2 - 3 a month and that is not enough to create a sustainable business.

Identify who you are selling to / your ideal customer

At this stage, it is a bit of a misnomer to call this type of person your ideal customer, but hey, you got to start somewhere.

The whole goal here is to not just think about your customer profile but identify a whole "day in the life of" for this customer. What are they drinking in the morning when they wake up? Where do they live? Do they have a kid they need to drop to school? Is this a coder who is in school starting their computer science classes? Or someone who just started their first job at a large FAANG?

The critical bit here is to do a "day in the life of". Do not skip this.

Identify where they can be found in clusters

If you are a solo developer or even a smallish team, reaching out to people one by one is really hard unless you have somehow cracked the perfect customer profile and as soon as you show them your MVP, they are a convert. If that is the case, you are a SaaS God and you can stop reading now.

For the rest of us, usually the ideal customer profile would need more refinement, and the product itself would need heavy tweaks to be adopted.

This is much easier to do when you have clusters with at least 10 - 20 customers to test with. Even though this is not "statistically significant", it is a good enough signal to proceed to the next step. I have seen this done with clusters as small as 5 - 7 people per cluster but no smaller.

So, where can they be found? The trick here is to take a page from the day in the life of. Is there a podcast they listen to? Maybe start looking at making Youtube comments on their podcast. Is there a book they all read. Maybe look at GoodReads and contact a bunch of people there. Do they all drink coffee at a particular coffee shop on their way to work. Hang out there and talk to them / hand out flyers with a kickass offer (more on that later).

Rapid iteration to reach product market fit

Product market fit is a slightly complicated way of saying: Out of all the humans on Earth, you have found a certain type with a certain problem, who requires your solution, is available in large numbers and your product totally solves that core group's minutely described problem and it can overcome any objections to prevent purchase of that product.

OK that was a mouthful, so to explain in other words, your product needs to 1. clearly solve a problem for a sizable number of customers 2. have clear objection overcoming messaging baked into the product.

To reach this golden state, you need to able to experiment at each step and that is why you need clusters.

What are these experiments you speak of?

Step by step (try to get 40% conversion at each step):

You send a cold email, you write a blog post, you write a twitter thread, linkedin post etc etc.

You are greeted by cold silence. Nobody cares.

This is the most common thing. This is where you do not get dejected. This is the great canyon every successful entrepreneur has crossed.

For the next cluster you change the messaging to be a little more interesting, something that might shock them, an offer they can't refuse, a secret club they can join, etc.

After you try out a few angles, you will see a few people start clicking, and reaching your landing page.

Then they immediately bounce.

Time to change the landing page copy. Here I will share a very clear secret. A GIF of what the core value proposition of the product is, put above the fold, is the best converter for SaaS products that I have ever come across. The only thing which has sometimes performed better is a really famous celebrity sponsoring your product.

After a few iterations with the landing page, some start a trial, but don't purchase.

Now you focus on exactly where they feel they are not reaching value. Page by page segmentation and drop off rates are essential here. Usually the two reasons why they don't purchase is: they do not feel the value that your product provides is worth it, or, the value comes too late in the cycle and they have lost interest.

You change your product again and eventually you start getting conversions.

Congratulations, pat yourself on the back here. This is a hard place to reach.

To have a complete working funnel which solves a core group of users problem and overcomes any objections is the beginning of your company.

Make a product people love

Those who are paid customers can now be reached and surveyed. Who would be absolutely crushed if your product no longer existed? That then is your ideal customer profile in the real world. That is what you chase now.

There are two prongs here. One, how do you iterate your product so that more people fall into that group who absolutely love your product and two, rebuild your clusters with this ideal customer profile now and repeat the steps trying to improve conversion at each step.

Doing this diligently can make most products which have a sizable market easily become a million dollar per year business.

Other tips and hints

Clearly explaining things with words is a hard problem to solve. ChatGPT can help but try and learn this skill on your own. Experiment, start getting attention, start getting good attention, start getting conversions and so on.

Build something which has a clear focus. The more focused the better, because your experiments can be tighter with less variables.

Each cluster need to be fairly homogeneous. If they are too diverse your results will not be clear. The overall collection of clusters can be diverse but related to your niche.

While it is often said you shouldn't build products in a particular niche if there aren't any other products in it already, if there is a particular pain, they might be solving it through other means. So don't simply overlook a non competitive niche.

By any chance if you can get a high k-factor in your SaaS app that is amazing. e.g. $50 / month or invite a friend and get it for $25 / month.

Don't chase the hype-train.

How do you figure out what to do for a project when you don't have a 'dream game' to incrementally push towards?

I am fresh off the heels of my second year of uni, in which we worked on exercises to familiarise ourselves with Unity, game design and workflow management. I spent that time working on three projects where I just experimented with mechanics such as light and sound stealth systems, enemy ai detection and ai state systems, as well as objective tracking and scene management in a barebones game environment, nothing too special. This helped me learn a lot more about how to implement ideas I had.

However I would like to start working on something a little more substantial. I have yet to work through the whole process of releasing a title, and folks have suggested simply trying to make as many as possible with a feasible scope to accelerate iteration, feedback collection and general development skills. However I'm not too sure what to do. I don't really have a 'dream game' to push towards, however I've been inspired by the works of David Szymanski, Dillon Rogers as Indie developers and have thoroughly enjoyed games like thief , splinter cell , assassin's creed, dishonoured etc, so I'd ideally want to use this as a chance to experiment with implementing similar mechanics to stretch my skillset and maybe pick up ideas for that dream game idea, not too dissimilar to how Gloomwood is mixing up multiple mechanics from many different games like it.

So I have games i'm inspired by, and a certain quality I want to meet, but I'm unsure how I can decide on the scope and idea for projects that might let me build up to that especially since my current goal is just 'make a stealth game like X'. At first I considered simply taking mechanics and just trying to re-implement them myself to learn, but that feels more like testing than a complete game Idea. I want to be excited to make it, but I also want it to feel unique and allow me to improve on my development skills without pushing them too hard.

At this kind of stage, what would you consider doing?

About the developer's conscience...
